How to Actually Integrate AI Into Your Company
Most AI adoption stalls at the demo. Someone shows a chatbot, the room nods, and nothing changes. Here's what a structured deployment actually looks like.
There's a familiar pattern in how companies approach AI. A vendor runs a demo. Everyone agrees it's impressive. Someone creates a Slack channel called #ai-exploration. Three months later, nothing has shipped.
The problem is rarely the technology. AI tools — particularly large language models like Claude — are remarkably capable. The problem is deployment. The gap between “this could help” and “this is helping” is wider than most teams expect, and it's filled with questions that demos don't answer.
Which workflows benefit most? How do you write instructions that produce consistent output? What does a rollout actually look like when you have seven departments and two hundred people? This is the work that matters — and it's the work that gets skipped.
The demo trap
Demos create a dangerous illusion. They show AI at its best: generating a perfect email, summarising a document, answering a question with surprising accuracy. What they don't show is what happens when you hand that same tool to a procurement manager who needs to generate a bill of materials, or a service engineer who needs to troubleshoot a printing press from a customer's description.
Generic prompts produce generic output. And generic output doesn't get adopted. People try the tool twice, get mediocre results, and go back to doing things the old way. The demo worked because it was carefully staged. Production workflows aren't staged.
Start with discovery, not tools
Before you write a single instruction or configure a single project, you need to understand your workflows. Not at a high level — at the task level. What does someone in your sales team actually do on a Tuesday afternoon? What documents do they create? What information do they look up? Where do errors happen?
This is discovery work, and it's the foundation of any serious AI deployment. You're looking for three things:
- Repetitive tasks — things people do the same way, many times a week. Document generation, data entry, templated communications.
- Error-prone tasks — things where mistakes are common and costly. Compliance checks, specification matching, quality control documentation.
- High-volume tasks — things that eat hours because of sheer quantity. Processing RFQs, categorising support tickets, translating between technical and commercial language.
The output of this phase isn't a strategy deck. It's a prioritised use-case matrix — a concrete list of every workflow worth automating, ranked by impact and feasibility. In one recent engagement, we mapped 49 use cases across seven departments in a manufacturing company. Not all of them were worth pursuing immediately. But having the full map meant we could make intelligent decisions about what to deploy first.
Architecture: the rollout plan
Once you know what's worth deploying, you need a structure for actually doing it. This isn't project management in the traditional sense — it's architecture. You're designing a system where AI projects are categorised by tier, phased by department, and tracked against real outcomes.
A good deployment architecture answers these questions:
- Which use cases are quick wins (days to deploy) versus deeper integrations (weeks to months)?
- Which departments go first, and why?
- What skills gaps exist in the team?
- Where are the dependencies between projects?
- What does success look like, and how do you measure it?
The best format for this is an interactive dashboard — not a static spreadsheet. A dashboard that shows which projects are in progress, which are blocked, what's been deployed, and what the measured impact is. It becomes the single source of truth for the entire rollout.
Instruction engineering: the part everyone skips
Here's where most deployments fall apart. Teams give people access to an AI tool and say “go use it.” Without structured instructions, every person writes their own prompts, gets inconsistent results, and the tool becomes an expensive novelty rather than a workflow component.
Instruction engineering is the discipline of writing production-grade instructions that turn an AI tool into a reliable workflow participant. This goes well beyond “prompting.” It includes:
- Structured workflows — step-by-step instructions that guide the AI through a specific task, with defined inputs, processing steps, and output formats.
- Knowledge files — company-specific reference material (product catalogues, pricing rules, compliance requirements, style guides) that the AI can reference to produce accurate, contextual output.
- Review gates — checkpoints where the AI asks for confirmation before proceeding, ensuring human oversight at critical decision points.
- Safety rules— constraints that prevent the AI from generating output in categories where it shouldn't operate (financial advice, legal commitments, medical recommendations).
- Output standards — formatting rules, tone guidelines, and structural templates that ensure every output is consistent and professional.
When instruction engineering is done well, the end user doesn't need to understand how the AI works. They use the tool the same way they'd use any other business application: provide an input, get a reliable output. The complexity is absorbed by the instructions, not by the user.
Deploy in phases, not all at once
The temptation with AI is to go big. Deploy everything, transform the company, announce a new era of productivity. This almost always fails. People get overwhelmed, edge cases pile up, and the project collapses under its own ambition.
A phased deployment works differently:
- Phase 1: Quick wins — deploy 3-5 use cases that are simple, high-impact, and low-risk. Document generation, template creation, data formatting. These build confidence and demonstrate value within weeks.
- Phase 2: Department rollouts — expand to full departments, deploying the more complex use cases that require knowledge files and review gates. Train teams, gather feedback, iterate on instructions.
- Phase 3: Integration — connect AI workflows to existing business systems. ERP integration, automated reporting, cross-department workflows. This is where the compound effects start to show.
Each phase has its own success metrics. Quick wins might be measured in time saved per task. Department rollouts in adoption rates and error reduction. Integration in end-to-end process efficiency. The point is to have concrete, measurable proof at every stage — not just enthusiasm.
What good results look like
In a recent deployment for a printing and packaging manufacturer, we mapped 49 use cases across seven departments. Of the 18 projects we structured, 11 were deployed in the first engagement. The range was wide: offer generation, bill of materials creation, service troubleshooting guides, procurement specifications, quality control checklists.
Document generation time dropped by 85%. Tasks that previously took four hours were completed in thirty minutes. And these weren't demo results — they were production measurements, taken after teams had been using the tools in their actual daily work for weeks.
The phasing mattered. Quick wins shipped in the first few weeks, which built momentum and credibility internally. Deeper integrations — connecting AI outputs to ERP systems, building cross-department workflows — followed over six months. Each phase was planned before the previous one ended.
The gap is deployment, not technology
AI tools are already capable enough to transform most knowledge work. The models are good. The interfaces are improving. The cost is dropping. None of that matters if the deployment is unstructured.
What matters is: do you know which workflows to target? Have you written instructions that produce reliable output? Is there a phased plan that your team can actually execute? Are you measuring results at every stage?
If the answer to any of those is no, you don't have an AI problem. You have a deployment problem. And that's a solvable problem — with the right structure.
